To make Black Friday email marketing work, prepare before you send. Authenticate your domain (SPF, DKIM and DMARC), clean your list, increase your sending volume gradually, segment your audience into VIPs, past buyers and new subscribers, plan one clear message per key day, design for phones first, and tag every link so you can measure results. Ideally you start four to five weeks out, but three weeks is still enough if you follow the fast-track plan below.

Black Friday falls on November 27 this year, followed by Small Business Saturday on November 28 and Cyber Monday on November 30. For small businesses, email is still one of the most profitable channels of the entire holiday season, but only if your emails actually reach the inbox and give people a reason to click.

This checklist walks you through everything to do before you hit send, in the order to do it.

Why Black Friday email marketing matters more than ever

US shoppers are expected to spend $275.1 billion online between November 1 and December 31, up 6.7% on last year, according to Adobe's holiday forecast. Adobe expects $12.9 billion in online spending on Black Friday alone and $15.1 billion on Cyber Monday, which is forecast to be the biggest online shopping day of the year (Adobe, September 2026).

Email captures a large share of that spending. Across Klaviyo's customer base, email and SMS drove 42% of total revenue over Black Friday and Cyber Monday last year (Klaviyo).

Two other trends shape this season:

• Shopping is mostly mobile. Adobe forecasts that 57.4% of holiday online spending will happen on smartphones, rising to a record 63% on Thanksgiving Day (Adobe).

• Shoppers are hunting for value. Deloitte expects holiday retail sales of $1.70 to $1.71 trillion, and notes that shoppers are making deliberate choices about how they spend (Deloitte, September 2026).

That means a crowded inbox, a mobile-first audience and customers who compare offers carefully. The businesses that win are the ones that prepare.

Part 1: Deliverability, the step most small businesses skip

If your Black Friday emails land in spam, nothing else on this checklist matters. Deliverability is also the hardest thing to fix at the last minute, so start here.

Authenticate your sending domain

Google requires anyone sending 5,000 or more messages a day to personal Gmail accounts to set up both SPF and DKIM, publish a DMARC record (at minimum p=none), and make sure the From address aligns with the authenticated domain. Every sender needs at least SPF or DKIM (DomainOps summary of Google and Yahoo requirements). Microsoft introduced similar SPF, DKIM and DMARC requirements for high-volume senders to Outlook.com addresses in 2025 (dmarcian).

Even if you send fewer than 5,000 emails a day, set all three up now. It's a one-time job in your domain settings, most email platforms walk you through it, and it protects your inbox placement all year.

Make unsubscribing easy

Marketing emails to Gmail must include one-click unsubscribe, and unsubscribe requests must be honoured within two days. That sounds counterintuitive before a big sale, but people who can't unsubscribe easily click "report spam" instead, and spam complaints do far more damage.

Keep spam complaints low

Google asks bulk senders to keep their spam complaint rate below 0.3% and advises staying under 0.1%. You can monitor this for free in Google Postmaster Tools.

Your deliverability checklist

• Set up SPF, DKIM and DMARC for your sending domain

• Send from your own domain (for example hello@yourbusiness.com), never a free Gmail or Yahoo address

• Check that one-click unsubscribe works in every marketing email

• Remove hard bounces and fix obvious typos such as gmial.com

• Suppress contacts who haven't opened or clicked in 6 to 12 months

• Increase your sending frequency gradually through November instead of jumping from monthly to daily

• Set up Google Postmaster Tools to monitor your sender reputation and spam rate

Part 2: Segment your list and choose your offers

Sending the same email to everyone is the fastest way to lower engagement and raise complaints. Split your list into a few simple groups.

Segment

Who they are

What to send them

VIPs and repeat customers

Bought from you two or more times

Early access before Black Friday, plus a thank-you

Past buyers

Bought from you once

Offers related to what they bought before

Subscribers who haven't bought

Signed up but never purchased

Your strongest first-purchase offer

Engaged in the last 90 days

Opened or clicked recently

Your core send list for the busiest days

Inactive contacts

No opens or clicks in 6 to 12 months

Nothing during peak week; try a win-back in January

Repeat customers deserve special attention. Klaviyo found that revenue from repeat customers grew 13.5% year over year during Black Friday and Cyber Monday, outpacing new buyers (Klaviyo).

Black friday email segments

You don't need the deepest discount

Many small businesses assume they must match big retailers' discounts. Adobe expects discounts of up to 30% off during Cyber Week (Adobe), but Klaviyo found that brands offering the smallest discounts actually saw the highest growth, up 14% year over year (Klaviyo).

Alternatives that protect your margin:

• Early access for subscribers and VIPs

• Bundles and gift sets

• A free gift with purchase above a set amount

• Free shipping or free local delivery

• Gift cards with a bonus (for example, buy $100, get $20)

Part 3: Plan your Black Friday email calendar

Plan one clear message for each key date. Here's a simple calendar that works for most small businesses:

When

Email

Who gets it

Around Nov 17

Save the date: tease what's coming

Your whole engaged list

Nov 24 to 25

VIP early access

VIPs and repeat buyers

Nov 26 (Thanksgiving)

Optional: a short thank-you or early preview

VIPs or engaged list

Nov 27 (Black Friday)

Main offer launch

Engaged list

Nov 28 (Small Business Saturday)

Shop small reminder

People who didn't open Friday's email

Nov 29 (Cyber Sunday)

Weekend reminder

Engaged list

Nov 30 (Cyber Monday)

Cyber Monday offer

Engaged list

Nov 30, evening

Last chance

People who clicked but didn't buy

Early December

Shipping deadline and gift card reminder

Your whole engaged list

Don't ignore the weekend. Klaviyo found that Cyber Sunday was the fastest-growing day of the weekend last year. Pairing email with text messages also helps: customers who received both email and SMS from a brand placed 11% more orders (Klaviyo).

Starting late? Your three-week fast-track plan

If you're reading this in early November, you still have time. Compress the plan like this:

• Week 1 (now): fix authentication, clean your list, build your segments and decide your offer

• Week 2: write and design your emails, set up tracking, and send a save-the-date to your engaged list

• Week 3 (Thanksgiving week): send VIP early access, then follow the calendar above from Black Friday to Cyber Monday

Part 4: Design and write emails that convert

Design for phones first

With more than half of holiday spending happening on smartphones, every email should work perfectly on a small screen:

• Use a single-column layout

• Make buttons large and easy to tap

• Keep copy short and put the offer at the top

• Make sure the email still makes sense with images turned off: use live text, alt text on images and a text-based button

• Check that your landing page loads fast on mobile

Write subject lines that stand out

On Black Friday, your subject line competes with dozens of others. Keep it clear rather than clever:

• Put the offer in the subject line or preview text

• Make the subject line and preview text work together

• Use urgency honestly, for example when the sale really ends tonight

• Avoid ALL CAPS, piles of exclamation marks and emoji overload, which look spammy

• Test two subject lines on a small part of your list before the main send

Examples you can adapt:

• "Early access starts now: 20% off for subscribers only"

• "Your Black Friday gift is inside"

• "Shop small this Saturday (and get free local delivery)"

• "Last chance: Cyber Monday ends at midnight"

Test before you send

• Send test emails to Gmail, Outlook and Apple Mail

• Check on both desktop and phone

• Click every link and test every discount code

• Ask someone else to proofread prices and dates

Part 5: Tracking and automation

Add UTM parameters to every link (for example utm_source=email and utm_campaign=bfcm) so you can see in Google Analytics 4 exactly how much revenue each email produced.

Turn on your automated flows

During peak traffic, automated emails often do the heavy lifting. Before Black Friday, make sure these are switched on and up to date:

• Welcome series for new subscribers

• Abandoned cart reminders

• Browse abandonment for people who viewed products but didn't add to cart

• Post-purchase thank-you and order updates

Plan your post-holiday win-back

Black Friday shoppers are your best chance to build repeat customers. Plan a January email for new buyers, such as a thank-you offer, care tips or a gift card reminder, to bring them back after the holidays.

How AI is changing holiday shopping

Shoppers increasingly ask AI assistants to find gifts and compare deals. Adobe expects traffic from AI-powered chat and browser services to US retail sites to grow 130% this holiday season (Adobe).

For small businesses, this makes clear, specific product pages and offer details more important than ever, so the people (and AI tools) that land on your site from your emails or from search can quickly understand what you're offering. After Black Friday: measure what worked

Within a week of Cyber Monday, review your results while they're fresh:

• Revenue per email and conversion rate by segment

• Open and click rates by subject line

• Unsubscribe and spam complaint rates

• How many new subscribers and new customers you gained

• Which offer performed best

Write down three things to repeat and three to change next year. That short note will make next year's planning much faster.

Frequently asked questions

When should I start sending Black Friday emails?

Start preparing four to five weeks before Black Friday (November 27) and send a save-the-date about 10 days before. VIP early access usually goes out two to three days before Black Friday. If you're starting later, follow the three-week fast-track plan.

How many emails should I send over Black Friday weekend?

For most small businesses, one email per key day (Black Friday, Small Business Saturday, Cyber Sunday and Cyber Monday) plus a last-chance reminder works well. Send reminders only to people who didn't open or click, to protect your deliverability.

Why are my Black Friday emails going to spam?

The most common causes are missing SPF, DKIM or DMARC authentication, a sudden jump in sending volume, sending to old inactive contacts and high spam complaint rates. Fix authentication first, then send mainly to people who have engaged in the last 90 days.

Do I need to offer a big discount on Black Friday?

No. Klaviyo's data showed that brands offering the smallest discounts saw the highest growth. Early access, bundles, free gifts, free shipping and gift card bonuses can be just as effective while protecting your margins.

What makes a good Black Friday email subject line?

A clear offer, honest urgency and a matching preview text. Avoid all capitals, excessive punctuation and too many emoji, and test two versions on a small part of your list before the main send.

Is email or SMS better for Black Friday?

They work best together. Klaviyo found that customers who received both email and text messages from a brand placed 11% more orders. Use email for the full offer and SMS for short, time-sensitive reminders, only for customers who opted in to texts.
